A good budget template in Excel takes 30 minutes to set up and 15 minutes to update each month.

In my 15 years as a finance consultant I have seen hundreds of budget templates. Most are either too complex (nobody understands them) or too simple (they give no real control). A useful budget template needs to balance detail with overview.

This guide gives you both a free downloadable budget template and complete knowledge of how to build, adapt and actually use your business budget in Excel.

Download the free budget template

Our budget template for small businesses includes: – Annual budget with monthly breakdown – Automatic variance analysis (budget vs actual) – Colour coding for a quick overview – Pre-filled typical cost categories – Instruction sheet with a guide

Download the free budget template for Excel

The template works in Excel 2016 and later, on both Windows and Mac. No macros are required – just standard formulas.

Why you need a budget template

Many small businesses run without a formal budget. “We keep track in our heads” or “we check the account every week” are common answers. It works – until it doesn’t.

A budget gives early warning

A client came to me in March with an acute liquidity problem. They had no cash left despite good revenue. The problem? Large seasonal costs in January-February that they hadn’t planned for.

With an annual budget they would have seen the problem in October and could have acted in time – negotiated longer payment terms, postponed investments or secured credit in advance.

A budget is not control for the sake of control. It is early warning that gives you room to act.

A budget creates accountability

When nobody knows what things are allowed to cost, conflicts arise. “Why did you buy that?” becomes a common question when the account is empty. With a budget, everyone knows what is OK to spend within their own areas.

A marketing budget of SEK 15,000/month means that the marketing manager can act independently up to that amount. Above it, discussion is required. Clear, simple, conflict-free.

A budget enables follow-up

Without a budget you don’t know whether January was a good or bad month. SEK 150,000 in costs – is that a lot or a little? With a budget you see immediately: the budget was SEK 120,000, so we are SEK 30,000 over. Why? What can we do?

What a good budget template contains

Not all budget templates are equally useful. Here is what a professional template should contain.

Clear structure

The basic structure of a business budget:

Revenue – Sales per product line/service – Other income (interest, grants) – Total revenue

Variable costs – Cost of goods sold (materials, purchases) – Direct selling costs – Contribution margin (Revenue – Variable costs)

Fixed costs – Personnel (salaries, social security contributions) – Premises (rent, electricity, cleaning) – Marketing – IT and systems – Insurance – Other fixed costs – Total fixed costs

Result – Operating profit (Contribution margin – Fixed costs) – Financial items (interest) – Profit before tax

This structure works for most small businesses. Larger organisations often need more detail.

Automatic calculations

A useful template automatically calculates: – Totals per category – Totals per month – Totals per year – Variances (budget vs actual) – Percentage variance

You should never have to calculate manually – it increases the risk of errors and takes time.

Monthly breakdown

Annual figures are too coarse. You need to see month by month.

Some costs are even throughout the year (office rent). Others vary (marketing, seasonal costs). Some revenue is concentrated in specific periods.

The monthly view lets you see cash flow patterns and plan accordingly.

Variance analysis

The most important function: comparing budget against actual outcome.

Our template colour-codes automatically: – Green: Within 5% of budget – Yellow: 5-15% variance – Red: More than 15% variance

You see immediately where attention is needed.

How to use the budget template – step by step

Here is the process for setting up your budget with our template.

Step 1: Download and save

Download the budget template and save it with a clear name: “Budget_2026_[DittFöretag].xlsx”

Save the original separately in a protected folder. Always work in a copy.

Step 2: Fill in the base data

Open the “Budget 2026” tab.

Start with revenue: Base it on history if you have it. If not, make conservative estimates.

Break it down by: – Product line or service category – Month (think about seasonal variations)

Example: If you sell consulting services and last year’s revenue was SEK 1,200,000, the budget for 2026 might be SEK 1,350,000 (12.5% growth).

Distribute it across the months. Summer months may be lower (holidays), autumn higher.

Step 3: Fill in costs

Variable costs: Costs that vary with sales. If you sell physical products, purchase cost is variable. Consulting firms often have low variable costs.

Fixed costs: Start with the easy ones: – Rent (the same every month) – Insurance (known cost) – IT subscriptions (known costs)

Then those that vary but are fixed: – Salaries (budget for known salaries + planned new hires) – Marketing (set a plan)

Step 4: Review the result

When all the figures are filled in, you see the budgeted operating profit at the bottom.

Is the result acceptable? – Too low? Perhaps you need to increase sales or reduce costs – Very high? Perhaps you can invest more in growth

Adjust until the budget feels both realistic and ambitious.

Step 5: Update with actual outcome

Every month (or quarter) you fill in the actual figures in the “Actual” column.

The template automatically calculates variances and colour-codes the result.

Step 6: Analyse variances

When you see red or yellow cells: why did it turn out that way?

One-off expense? Make a note of it; it does not affect coming months

Systematic variance? Perhaps the budget was unrealistic; adjust going forward

Unexpected cost? Needs to be addressed or budgeted for next year

Budget follow-up is not about sticking to the budget at all costs. It is about understanding variances and acting when needed.

Adapt the budget template to your business

Our free template is a starting point. Here is how to adapt it to your needs.

Add cost categories

The template has 15 typical categories. You may need more (or fewer).

Add a category: 1. Right-click the row where you want to insert 2. Choose “Insert” 3. Type in your category 4. Copy the formula from the row above (for totals)

Remove unused categories

Don’t have inventory? Remove the “Inventory costs” row.

Note: Do not remove rows that contain formulas that other cells refer to. Check first by pressing Ctrl+` to show all formulas.

Adjust month columns

Want to budget quarterly instead of monthly? Merge columns and adjust the headings.

Want a weekly budget? Split further (note that this results in many columns).

Add a forecast function

For more advanced use you can add an automatic forecast based on actual outcome.

Example: If Q1 shows 10% higher sales than budget, adjust the remaining months upwards automatically.

This requires intermediate Excel skills. If you need help, our Excel consultant can assist.

Common budget mistakes to avoid

After seeing hundreds of business budgets I recognise the same mistakes.

Mistake 1: An overly optimistic sales budget

“We’re growing 50% next year!” says the founder enthusiastically. Then it turns out to be 15%.

Optimism is good, but the budget should be realistic. Base growth on history, market trends and concrete plans.

Better: Create several scenarios. The base scenario conservative, the optimistic scenario ambitious.

Mistake 2: Forgetting one-off costs

The annual budget is often done, but individual costs are forgotten: – Insurance renewal in March – Licence renewal in July – Christmas gifts for employees in December

These create unnecessary budget variances if they are not planned.

Mistake 3: Not updating the budget

You make the budget in December for the coming year. Then something happens in April – a big new customer, a new hire, a new line of business.

Update the budget! A budget is not set in stone. A revised budget based on new information is more useful than an original that no longer holds.

Mistake 4: An overly detailed budget

500 rows of cost items do not give better control – they give a template nobody uses.

Balance detail with usability. 20-40 categories are enough for most small businesses.

Mistake 5: A budget without accountability

“We have a budget but nobody follows it.” A common problem.

Solution: Assign responsibility. Every budget category has an owner who reports the outcome and explains variances.

When you need more than a simple budget template

Our free template works excellently for many small businesses. But some situations require more.

Complex operations

If you have: – Several companies/legal entities – 5+ departments with their own budgets – Project finances that need to be consolidated – A group structure

Then you need a more advanced budget solution, often with a database connection.

Several users at the same time

Excel files are hard to share effectively. If 10 people are to report their budget outcomes at the same time, version conflicts arise.

Solutions: – Use Excel Online/SharePoint for basic collaboration – Upgrade to dedicated budgeting software (Agoy, Planacy) – Build a database-connected solution with Excel as the front end

Advanced forecasting

If you need: – A rolling 12-month forecast – Scenario modelling with 10+ variables – Automatic forecasts based on ML/statistics – Multi-project consolidation

Then standard templates are not enough. You need either an advanced Excel solution or a specialised tool.

We are happy to help build tailored budget solutions. Contact us for a discussion.

Complement with a liquidity budget

An income statement budget shows profitability. But profitability is not the same thing as cash flow.

You can have good results on paper but no cash – if customers pay late or you have invested in inventory.

That is why most companies also need a liquidity budget that tracks receipts and payments.

Read more: Liquidity budget Excel: Template with automatic calculations

Frequently asked questions about budget templates

How often should I update my budget with actual figures? At a minimum every quarter, every month is recommended. Monthly follow-up gives better control and early warning.

What do I do if the actual outcome differs greatly from the budget? Analyse why. A one-off event? Make a note of it. A systematic variance? Revise the budget going forward so that it remains useful.

Can several people work in the budget template at the same time? Not recommended in a local Excel file. Use Excel Online via SharePoint for basic collaboration.

How detailed should the budget be? Detailed enough to be useful, simple enough to actually be used. For small businesses: 20-40 cost categories.

Do I need to know Excel formulas to use the template? No, the basic template has all the formulas ready. You just fill in figures. Customising it requires basic knowledge of formulas.

Does the template work on Mac? Yes, the template uses standard functionality that works on both Windows and Mac.

Next step: Set up your budget today

A budget saves you from financial surprises and gives you control over the business.
